Step-by-step SOP

  1. 1

    Pre-day-1: send welcome packet

    Helpdesk login, product samples, policy doc, week-1 schedule. Sets professional tone.

    Day 1: orientation and tool setup

    Gorgias account, Slack access, Shopify view-only, intro to team via Zoom.

  3. 3

    Days 2-3: product immersion

    Use the product. Try the customer flow. Order online and receive. Empathy through actual experience.

    Days 4-7: ticket shadowing

    Watch senior agent handle tickets. New hire takes notes, asks questions. Don't touch tickets yet.

    Days 8-14: supervised ticket handling

    New hire handles tickets, senior reviews each response before send. Tight feedback loop.

    Days 15-21: independent tickets with daily review

    Send without pre-review. Manager reviews 20 percent of responses end of day. Coaching on patterns.

  7. 7

    Days 22-30: full independence with weekly review

    Standard reps cadence. Weekly 1:1 to discuss patterns and questions.

    Day 30: ramp evaluation

    Tickets-per-day, CSAT, response quality. Compare to team benchmarks. Identify training gaps.

    Day 60: full productivity benchmark

    Should hit team average on key metrics by day 60. If not, dedicated coaching.
